Someone gets disqualified. The instinct is to move their lifecycle stage to "Other", because they are no longer a real prospect and the pipeline should reflect reality.
It is one of the most common v1 mistakes in a HubSpot account, and it does two kinds of damage at once.
Your funnel reporting loses them. Conversion rates between stages are computed from the contacts that sat in those stages. Move a disqualified MQL to "Other" and your MQL to SQL rate silently improves, because the contact who did not convert has been removed from the denominator. Every disqualification makes your funnel look slightly better than it is. Do it for a year and the report is fiction.
Nurture drops them. Most nurture lists are scoped by lifecycle stage. A contact in "Other" falls out of every one of them. So the prospect who was disqualified for budget in March, and would have been a good fit in September, never hears from you again. That is the expensive half.
Keep the highest stage they reached. Record the disqualification in a separate reason property.
lead_disqualification_reason on the Leadmql_disqualification_reason on the Contactsql_disqualification_reason on the Contactdeal_closed_lost_reason on the Deal, which is already standardThe stage says how far they got. The reason property says what happened. Those are two different facts and they need two different fields.
Then let each reason fire a workflow that routes the contact to the right place: a long-cycle nurture for "too early", a suppression list for "not a fit", a down-sell sequence for "budget". Disqualification stops being a dead end and becomes a routing decision.
Non-funnel contacts. Partners, vendors, your own staff, anyone who is in the database for a reason that has nothing to do with buying from you.
They are not disqualified prospects. They were never prospects. That is the distinction the stage exists to draw, and it is a genuinely useful one once it is kept clean.
You are not unusual, and it is fixable. It is a standard line item in a re-architecture: identify the contacts sitting in "Other" who reached a real stage, restore the stage, backfill the reason where it can be inferred, and put the workflows in.
The reporting improves immediately. The nurture recovery takes a quarter to show up, and it is usually the part that pays for the work.
